CLINICAL AI AUDIT

$2,500 FLAT · 2 WEEKS · CREDITS TOWARD LAUNCH STACK

Know what's broken. Before you commit to rebuilding it.

A two-week, $2,500 audit of your practice's digital stack, delivered as a 25-page PDF plus a one-hour walkthrough call. The cheapest, fastest way to know exactly what's wrong with your current setup — and whether hiring Hexidus for a Launch Stack is worth $3,950 or $7,500 of your budget.

Most audits are upsells in disguise. This one is priced as a real product you can walk away from.

THE PRODUCT

Not a sales pitch.A diagnostic.

Most “free audits” from agencies are 30-minute calls where someone pitches you their services with one or two screenshots of your site. This is not that.

The Clinical AI Audit is a two-week engagement. I spend the time. You get the report. We do a walkthrough call. Then you decide what happens next — whether that's hiring me for a Launch Stack, hiring someone else, or doing the fixes yourself from the roadmap. About one in three audit clients walks away without another engagement, and that's a fine outcome. The audit is priced to make that work.

What the audit is not: a marketing strategy document, a business plan, a HIPAA compliance review, a full security audit, or a medical-legal review. Those are different products from different specialists. The audit is specifically a growth-and-operations audit of your practice's digital stack, delivered from the perspective of a 22-year clinician who builds.

The three questions the audit answers

01

Where is your current digital setup losing you patients and revenue right now?

02

What should you fix in the next 90 days, in what order, for what cost?

03

What does a modern DPC patient-acquisition stack look like — and should you build it yourself, or hire someone?

WHAT GETS AUDITED

Nine domains.Every one covered. Every time.

The scope is fixed. Every audit covers the same nine domains in the same level of depth. That's how the two-week timeline holds and the $2,500 price stays honest. No custom scoping, no “we'll focus on the ones that seem most important.” All nine, all delivered.

  • 01 / 09

    Website Performance

    Speed, stability, and accessibility.

Lighthouse scores on mobile and desktop. Core Web Vitals (LCP, FID, CLS). Time-to-interactive. Mobile responsiveness at standard breakpoints. Accessibility audit via axe DevTools or WAVE. Technical SEO basics — meta tags, schema, sitemap, robots.txt.

"Your mobile homepage loads in 7.2 seconds. That's killing your mobile conversion by roughly 40%. Here's the fix."

  • 02 / 09

    Patient Intake & Conversion Flow

What happens when a prospective patient shows up.

Full walkthrough as a prospective patient, screen-recorded. Every step documented. Every field counted. Friction points identified. Comparison to DPC industry benchmarks. Mobile vs. desktop completion rate analysis. Trust signal assessment.

"Your intake flow has 9 steps and 23 fields. DPC industry benchmark is 5-7 steps. Here are the 4 fields you can remove immediately without losing qualifying information."

  • 03 / 09

    SEO & Content Health

Whether you show up when patients search.

Current rankings for practice name and top 5 target keywords. Google Business Profile completeness, review count, response rate. Blog and content inventory — what exists, what's stale, what ranks. Competitor keyword gap analysis. Local SEO signals: NAP consistency, citations, directory listings.

"You don't rank on page 1 for 'direct primary care Austin' — your own home market. Three of your competitors do. Here's why, and what fixes it in 60 days."

  • 04 / 09

    Automation & AI Tool Assessment

What's currently running and what's missing.

Current tool stack inventory: email automation, SMS reminders, AI chatbots, review automation. What's missing compared to the DPC industry baseline. Current monthly SaaS spend. Redundancy and integration gaps. Opportunities for AI-assisted workflow.

"You're paying $340/month for three tools that overlap. You're missing one obvious automation that would save your front desk 8 hours a week."

  • 05 / 09

    Competitive Landscape

What the practice down the street is doing.

Three to five direct competitors (other DPC practices in your service area). Comparison matrix covering website quality, price transparency, content volume, review count, and unique positioning. What competitors are doing well (steal-worthy patterns). Gaps in the market they could own but haven't yet.

"Competitor X has 47 reviews and a 4.9 average. You have 12 reviews. Here's the exact 3-step review collection process they likely use, and how to implement it."

  • 06 / 09

    Reputation & Review Management

How patients see your practice online.

Total Google reviews and average rating. Review velocity (reviews per month). Response rate to reviews (most DPC practices respond to under 20%). Presence on Healthgrades, Zocdoc, Yelp. Social media review surface area. Review collection process — automated or manual.

"You responded to 3 of your last 20 reviews. Responding to all of them — including the negative ones, in the right tone — signals engagement and improves local SEO."

  • 07 / 09

    Analytics & Measurement

Whether you actually know what's working.

Is Google Analytics 4 installed correctly (most DPC sites: no). Are conversion events tracked (most: no). Is there a dashboard the MD or owner actually looks at. Current cost-per-new-patient if measurable. Attribution of revenue to marketing channels.

"Your GA4 is installed but not tracking any of the actual conversion events. You're flying blind on what's working. Here's the 90-minute fix."

  • 08 / 09

    Tech Stack & Integration Health

What you're running, how it connects, what it costs.

Current tools inventory: CMS, email marketing, CRM, EHR, scheduling, payment, analytics. Integration points — what's connected versus what's manual. Total monthly SaaS spend. Consolidation opportunities. Security hygiene basics: SSL, authentication, backups.

"You're spending $580/month on 11 tools, and 4 of them don't talk to each other. Consolidation would save you $180/month and 6 hours of manual work per week."

  • 09 / 09

    Patient Acquisition Economics

The numbers that drive practice growth.

Estimated cost-per-new-member if measurable. Time-to-first-appointment metrics. Website-to-consult conversion rate if trackable. Referral source mix: Google, word-of-mouth, social, paid. Quick-win levers versus structural levers.

"You're acquiring members mostly through word-of-mouth, which is great — but 80% of your website traffic is leaving without booking a consult. Fixing 2 specific things would double your website-to-consult conversion in 60 days."

THE DELIVERABLES

A 25-30 page PDF.A 1-hour call. And a 90-day roadmap.

Here's exactly what you walk away with when the audit is complete. Every audit ships the same three artifacts, in the same format, on the same timeline.

The audit report

25 to 30 pages. Delivered as a PDF. Readable in one evening.

The main deliverable. Every audit produces a PDF with the same structure so you know exactly what you're getting before you pay.

What's in the report

  • Cover page + table of contents2 pages
  • Executive summary2 pages
  • Scope & methodology1 page
  • Current state assessment (9 domains)12–15 pages
  • Critical findings (top 10)5–6 pages
  • Competitive landscape3–4 pages
  • 90-day implementation roadmap4–5 pages
  • Recommended next steps1–2 pages
  • Appendix: raw data2–4 pages

The walkthrough call

One hour. Recorded. You keep the recording.

After the PDF lands, we schedule a 60-minute walkthrough call. I go through the top 10 findings, the 90-day roadmap, and any questions you have about specific recommendations. The call is recorded and the recording is yours — keep it as a reference for your team.

  • Top 10 critical findings reviewed with clinical and business context
  • 90-day roadmap walked through step by step
  • Q&A on specific findings or recommendations
  • Honest conversation about whether a Launch Stack or other engagement fits your situation

The 90-day roadmap

Three 30-day sprints. Prioritized, sequenced, budgeted.

The findings are one thing. Knowing what to do with them is another. Every audit ends with a 90-day roadmap split into three 30-day sprints — quick wins, structural fixes, and strategic moves. Budgets and effort estimates included for every item.

Month 1: Quick wins

3–5 fixes you can execute yourself or with minimal help. Analytics setup, Google Business Profile optimization, basic content fixes. Usually under $500 total spend and roughly 8–12 hours of work. Visible impact within 30 days.

Month 2: Structural fixes

2–3 bigger changes: website overhaul, automation setup, intake flow redesign. This is where a Launch Stack gets recommended if the scope warrants it. Budget varies based on which fixes you prioritize and whether you hire for them.

Month 3: Advanced moves

1–2 strategic moves: AI implementation, content engine, paid acquisition testing. These are the longer-horizon investments that compound over 6–12 months. Budget and scope vary widely based on practice goals.

That's everything you get. PDF, recording, roadmap. Then you decide what happens next.

HOW IT WORKS

Four phases.Two weeks. Clear handoffs.

Every audit follows the same four-phase rhythm over two calendar weeks. You know what's happening each day, what you need to provide, and when the next check-in is.

PHASE 01

DAY 1 · ~60 MINUTES OF YOUR TIME

Discovery

30-minute intake call plus async questionnaire.

We do a 30-minute kickoff call. Not a sales call — an information-gathering call. I learn about your practice, your goals, your current pain points, and your tech stack. I request read-only access to Google Analytics and Google Search Console if available. I send you a 15-question async questionnaire that takes 20-30 minutes to fill out.

YOUR PART:Show up for the 30-minute call. Fill out the questionnaire within 3 days. Grant read-only analytics access if possible.

PHASE 02

DAYS 2-5 · MY TIME, NOT YOURS

Data collection

Lighthouse runs, competitor analysis, intake walkthrough.

I gather all the data. Lighthouse and Core Web Vitals on 4 pages of your site. Screaming Frog crawl. Competitor analysis on 3-5 direct competitors. Secret-shopper walkthrough of your intake flow (screen-recorded for reference). SEO ranking checks for your top 5 target keywords. Analytics review. Reputation and review audit.

YOUR PART:Nothing. This is heads-down work on my side. You'll get a brief mid-week Loom update on Day 4 showing what's been collected.

PHASE 03

DAYS 6-10 · MY TIME, NOT YOURS

Synthesis

Findings prioritized. Roadmap drafted. Report written.

I work through all 9 domains, identify the top 10 critical findings with impact estimates, draft the 90-day roadmap with budgets and effort estimates, and write the full report. This is the phase where 22 years of clinical experience shows up in the findings — the insights a generalist auditor wouldn't make.

YOUR PART:Still nothing. Loom update on Day 8 previews the key findings.

PHASE 04

DAYS 11-14 · 60-90 MINUTES OF YOUR TIME

Delivery

PDF delivered. Walkthrough call. Q&A.

The PDF lands in your inbox on Day 11 or 12. You have 2-3 days to review it before the walkthrough call. On Day 13 or 14 we do the 60-minute walkthrough, recorded. After the call, 30 days of async email access for follow-up questions. Then it's in your hands.

YOUR PART:Read the PDF before the call. Show up for the 60-minute walkthrough. Ask questions. Decide what happens next.

THE AUDIT CREDIT

$2,500 becomes Phase 1of your build, not a cost you wrote off.

Here's the part that makes the Audit economically rational for most prospects. The Audit is a standalone product — you can buy it, get the report and roadmap, and walk away. That's a valid outcome. But most Audit clients don't walk away. They move forward with a Launch Stack.

When that happens, $2,500 applies as 100% credit toward Pro or 75% credit ($1,875) toward Lite. Either way, the Audit becomes Phase 1 of a longer engagement, not a separate purchase you're replacing.

The math
PathClient paysTotal to Hexidus
Audit only (no upgrade within 30 days)$2,500$2,500
Audit → Launch Stack Lite within 30 days$2,500 (Audit) + $2,075 (Lite, 75% credit)$4,575 total
Audit → Launch Stack Pro within 30 days$2,500 (Audit) + $5,000 (Pro)$7,500 total

The fine print

The 30-day window runs from audit delivery date, not from the kickoff call. You can request a one-time extension to 45 days if you need more time for internal approvals — after that, the credit expires.

The credit is not transferable to Care Plan, not stackable with future promotional pricing (none planned), and not retroactive on past Audits. If you complete an Audit, wait six months, then decide to rebuild, the Audit credit has expired. You'd pay full Launch Stack pricing.

One Audit per practice per 12-month period. If you want a second Audit for a new location or major service line expansion, that's a fresh engagement at $2,500.

IS THIS FOR YOU?

When the Audit makes sense. And when it doesn't.

The Audit is right for you if:

BOOK IT

  • You run an existing DPC, functional medicine, wellness, chiropractic, PT, health coaching, nutrition, or herbalist practice and suspect your site is underperforming
  • You're considering a rebuild but want validation before spending $5K–$10K
  • You want an honest second opinion from a clinician, not a marketing agency
  • You're willing to spend $2,500 on diagnostic work before committing to a build
  • You're comfortable if the recommendation is "hire a specialist" rather than "hire me"
  • You want the report, roadmap, and walkthrough — not just a 30-minute sales call

The Audit is not for you if:

SKIP IT

  • You're pre-launch with no existing site to audit — go straight to Launch Stack
  • You already know exactly what you want built — go straight to Launch Stack
  • You want ongoing consulting beyond the 90-day roadmap — that's not this product
  • You need HIPAA compliance audit or medical-legal review — different specialists
  • You're based in California or New York — out of scope for 2026 due to state AI law complications
  • You need results in under 2 weeks — audits take 2 weeks, not negotiable

If you're in the “say yes” column, the intro call takes 20 minutes and we usually have the SOW signed within 2 days. If you're in the “say no” column, I can usually recommend a better path — just ask.

NEXT STEP

Two weeks. $2,500. A real answer.

The intro call is 20 minutes. On it, I'll confirm the Audit is the right starting point, answer any remaining questions, and send the SOW if we're a fit. If the Audit isn't right for you, I'll tell you on the call and point you to whatever is.
